How to Become More Focused and Enthusiastic, Part II: What Matters and Keeping Score

In the first article in this series, I talked about the difference between not being focused or driven on the one hand and being distracted on the other. The difference is important because the two problems have different kinds of solutions.

I also began to talk about the kinds of questions we can ask ourselves to begin work on fixing our focus or enthusiasm. These questions tap into elements that research strongly suggests are important for self-motivation. The first element, talked about in that first article, was belief that we can actually accomplish our goal. Without that belief, we undermine our own efforts.

What is it worth?
The second question to ask is whether the goal feels worthwhile to us. What value is it?

Take, for example, my focus on fitness. Years ago I was 60 pounds heavier and much less strong and flexible than I am today–not to mention less energetic and happy. It took some real work to change my eating habits and to make exercise central in my life. Once I got close to my goal fitness level, though, motivation became much harder. Why? Because I had already reached the level where I was at peak health, and losing more weight would only really contribute to how much definition I had–that is, it was no longer a matter of health, but now only a matter of wanting to look great. I was still motivated, but my motivation wasn’t nearly as strong.

If your goal doesn’t seem worthwhile to you, then the two possibilities are that it really is worthwhile and you just don’t feel in touch with that, or it really isn’t worthwhile and you should find another goal. If you believe in your goal but don’t feel in touch with its value, spend time writing or talking about your reasons for attempting it and about what you want to achieve.

Measurability: Are we moving yet?
The third question we will want to ask ourselves is whether or not we can measure our progress. While being able to see progress isn’t an absolute necessity, most of us will get discouraged or at least very uneasy if we’re putting in a lot of work and not getting an indication of whether or not it makes a difference. That’s one reason it’s so frustrating for writers, for example, to wait for editors and agents to respond to submissions. Once you’ve done everything you can to write a good piece and get it out the door, you want to know how successful you were, to judge where you are in your process and what you’re doing effectively or ineffectively.

Some kinds of goals are difficult to measure. Even getting fit is hard to track, since weight alone isn’t an ideal measure of getting fit. With these kinds of goals, though, it is at least possible to note what you’re doing each day–that is, to track progress, which while it doesn’t give you results, at least shows how well you’re doing in keeping to the new habits you’re trying to form.

Do Bad Choices Make Us Unhappy, or Does Unhappiness Drive Us to Bad Choices?

As an extreme example, consider a heroin addict: taking heroin will make this person feel really good–for a little while. Then, when the drug wears off, the addict is left to face whatever problems the heroin was meant to be an escape from, plus whatever problems shooting up has caused–like getting arrested or using the rent to buy drugs, for instance. The bad choice of taking the drug causes bad situations that make the addict unhappy, so that taking more of the drug is that much more appealing, as a way to escape the unhappiness.

I most often use the phrase “feedback loop” to refer to the helpful kind of feedback, like journaling several times a week while working toward a goal. This kind of feedback loop provides a way to look at progress and trouble over the past few days and try out corrections that themselves will be looked at during the next feedback loop (which is what makes it a loop). But there are different kinds of feedback loops that can work against us, like the addict, his troubles, and his needle.

All which is to say that bad choices and unhappiness work together to cause more bad choices and unhappiness. Weirdly enough, this is good news, because it means that if either the behavior or the unhappiness is interrupted, both the behavior and the unhappiness can be lessened.

Getting back to our drug addict (who in a very general sense is in the same kind of bad feedback loop as someone who overeats or doesn’t do the dishes regularly or avoids calling back clients when something goes wrong), this means that anything that makes life a little more bearable can make it a little easier to think about getting off the drug, and that getting off the drug (after withdrawal is over and the consequences are faced) automatically starts making life a little more bearable in some ways.

Most of us have it much easier than the drug addict: if I start doing a better job of sorting my mail as it comes in, for instance, I’ll immediately start feeling a little better about my organization, unless the problem had gotten so bad that I needed to go through the shock of finding out what was in my mail first. And if I start feeling a little better about things, it will be easier to try organizing the mail more reliably.

In the end, both parts of the cycle usually need work. After all, addictions don’t usually go away by themselves, nor do addicts tend to stay out of trouble long if staying out of trouble means they’re miserable all the time. But by attacking either of the parts alone to begin with–whichever is the easiest to affect–we can get an initial boost that will make following through that much easier.

Telling Bad Advice from Good Advice

A writer I know had joined a critique group and finished a novel. She was pretty sure that the novel wasn’t ready to send out yet, but this particular critique group was all about encouragement, and they told her she was just not feeling confident enough, that the novel was great, that any problems would be easy to fix, and that she should start querying agents about it right away. Reluctantly she did, and some of the agents were interested, and one asked for a partial (a small number of chapters–requests for partials usually mean there’s a chance the agent might be interested).

But the writer still felt that the remainder of the book was profoundly broken, and none of the friends in the critique group had any suggestions for improving the book.

“Almost immediately after I sent the partial,” she says, “I learned that most of the people who had read my novel and pushed me to submit it–whose opinions of the novel had given me the confidence to submit it at all–had never actually read what I had sent them. None of it, in some cases.” The book really wasn’t ready.

When Opinion Is Misunderstood As Fact
The same writer joined another critique group, one member of which had a published novel out and some other writing success. After getting some encouraging feedback on a particular story from some members, she got this critique from the published novelist: “You’re hiding behind your [air quotes] ‘beautiful prose’ because you don’t know how to write a decent story.”

That same story later got some very positive feedback from good markets where it almost made the cut. Another of the writer’s short stories sold recently, after a mix of critiques from people who in some cases loved and in other cases hated the piece.

I’m not suggesting that critique groups are bad, though of course they can be. Critique groups have been key in improving my writing, and in fact in practically any area of life–writing, parenting, relationships, cooking, finances–I can point to advice I’ve gotten that has been absolutely invaluable. But there were also pieces of advice or feedback that I carried around and replayed in my head for decades, only to eventually discover that they were not good advice and were leading me the wrong way.

Some Ways to Test Advice
Here are some key things to watch out for when getting advice, regardless of how kind the intention is. (And despite these examples being about writing, the ideas apply to any kind of feedback or suggestion.)

  • Does the advice feel wrong to you? If so, that doesn’t necessarily mean it is wrong, but it suggests there’s some kind of important question to resolve. Talk with someone about your gut reaction to the advice, or write journal-style about it. The result will often tell you whether 1) your reaction is the real problem that the advice is going to help you overcome, 2) there’s a legitimate difference of opinion between you and the advice-giver, or 3) the advice-giver has an issue or concern that doesn’t have much to do with you. Treasure the first kind of advice, consider the second kind, and throw away the third.
  • Is the advice specific? Generalized advice is the advice-giver theorizing about how the world works, while specific advice is likely to be more closely based on a reaction they’re having and therefore more useful as information. I wouldn’t say that all generalized advice is bad (for one thing, that would be contradicting myself), but I will say that advice like “I didn’t get into your story very much because there was a lot about dogs, and it wasn’t interesting to me” is much more useful than “Nobody wants to read a novel about dogs.” After all, I gave up on The Story of Edgar Sawtelle after 100 pages from of lack of interest, but many thousands of people loved the book.
  • Just because someone succeeded one way doesn’t mean that they know the only way for people to succeed. Stephen King says he tends to chop out about 10% of his first draft writing while editing, but many other successful writers find their later drafts expand instead. Someone who has accomplished something will often feel that they know the one way that thing has to be done, but really all that can be said confidently about successful people is that they’ve done something that worked–not that they always understand what worked, nor that their ways are the only ways to succeed.
  • Your emotional reaction to the advice does not necessarily reflect how important the advice is. If someone tells me that I dress like a clown, I might feel very distressed about it or completely unconcerned, but neither feeling would make it any more or less true than it would be otherwise. Believing that how we feel about something necessarily tells us something true about how things are is a broken idea called “emotional reasoning.” It can be the source of a lot of trouble, and is worth working through.   • Disregard anyone who pronounces that “You don’t have any talent for this.” Talent comes from deliberate practice–the research on this subject is very substantial–with little dependency on basic traits. I won’t belabor the subject here, but follow the link for more details. Most of our culture seems to buy into the false assumption that talent is mainly inborn, so even highly respectable authorities can fall into the trap of assuming that talent is the reason behind someone doing well or not in a given field.

Why Weighing In Is a Poor Way to Measure Progress

Weighing in when trying to get fit is a dangerous business. You might lose two pounds one week and gain back three the next when you’ve pretty much been eating and exercising the same way. You might lose fat but still gain weight. Your weight can even fluctuate during the day: I’ve seen reliable differences of five pounds between morning and night a few times, and never associated with extreme behaviors.

It’s not the scale’s fault: our bodies hold more or less water for a variety of reasons, including sodium intake and how recently we’ve exercised. When we build muscle, we gain weight: it weighs more than fat. Weights can vary due to the clothes we wear, how recently we’ve eaten and what we’ve eaten, and other variables.

Yet weighing in is one of the few ways a person can get any evidence as to how they’re doing in their attempts to get fit. Not weighing in is a problem because otherwise, apart from using calipers (which aren’t the worst idea in the world–but that’s a different topic), the only clear measure of success or failure is measurements that might take a month or more to clearly change, even if your efforts are going well. As human beings, we don’t work well with getting feedback over the course of months: we do better with feedback within a day, or preferably within minutes. Long-term feedback isn’t very motivating.

So what to do about the scale, with its short-term feedback laced with multiple misleading problems? Here are a few scale-related strategies:

  • Use weigh-in results as data, not as goals. If you have your heart set on seeing a particular number, you can easily be disappointed just because you’re carrying more water around, for instance. The real differences that matter are in how you feel and how your body changes. Focus on exercising and eating to feel good instead of specifically to see numbers change on the scale. You can’t directly control your weight: you can only influence it. Goals work when they’re something that you can actually make happen reliably yourself.
  • Weigh twice a day, but look at results over the course of a week. Weigh in at two different times in the course of a day and take an average of the numbers as an average daily weight. This way, one screwy weigh-in won’t throw you off. Weigh in at about the same times each day for maximum consistency. I like to weigh myself twice each time I weigh in. If they agree, I take the number. If not, I weigh in again to see which weight it confirms.
  • Make sure you have a reliable scale. The old scales with the spinning dials tend to be highly inaccurate; get a brand of scale that you can rely on. You can find info on these by looking at reviews on sites like Amazon.com before buying, or you could buy a scale recommended by a doctor, nutritionist, trainer, etc.
  • Relax. Whatever is going to show up on the scale has already been determined before you ever step on, so nothing’s really at stake when you get on the scale. The number you get will not be a definite and reliable answer as to how you’re doing with weight loss, and it certainly doesn’t tell you what will happen in the future. If you eat healthily and conservatively and get a lot of exercise, you will lose weight over time, whether the scale seems to be immediately supporting that or not.

Finding More Moments to Focus on the Things We Want to Change

There’s one particular kind of choice that most of us make several times a day without even noticing it, one that can have a profound impact on our focus, understanding, and drive and therefore on what we accomplish in our lives. These choices are about what to do with spare thinking time. Driving or riding in to work, we might be in a habit of turning on the radio or listening to music or to audiobooks. Waiting at the doctor’s office, we may pick up a magazine or check e-mail on a cell phone. Relaxing after a long work day, we might turn on the television as soon as we have a moment to breathe. And there’s nothing inherently wrong with those things, but they are worth reconsidering just the same, because we can use some of those times to think about our goals.

Why thinking about goals is cool
I admit, “thinking about goals” doesn’t sound like a very exciting activity, but it does have some immediate payoffs. Taking a few moments to write about or think about or discuss or even talk to ourselves about whatever our primary goal is at the moment–eating more healthily, being a better parent, contacting more sales prospects, honing violin skills, or whatever it may be–provides us with four essential ingredients of self-motivation: mindfulness, visualization, feedback, and planning.

The mindfulness advantage of using some of our available mental time to think about a goal is that we have more opportunity to anticipate times when we want to be more aware in the near future–to remind ourselves to be mindful–as well as more time to notice details of things that have happened very recently.

Visualization is about reconnecting with our goals. What are the payoffs of eating well or talking to more prospects? How would it feel to be able to play that really difficult piece on the violin or to get through a disagreement with the kids at home without shouting? Really taking time to imagine how things might be once we succeed at a goal is both informative–we get a clearer idea of where we’re trying to get–and energizing.

The feedback that even a few spare moments provide can offer solutions to problems that may not even have been apparentotherwise. For instance, if I’m trying to be a better communicator and I realize at lunch that I haven’t gathered all the information I need for the meeting I have at 2:00, I may come to the realization that sometimes my communication problems are just lack of preparation. Reflecting often on how things are going with an important goal gives a better short-term understanding of our own actions that can be invaluable.

And planning can be more useful even than it might seem. For instance, if I’m working on always being on time I might think about a 7:00 dinner I’m expected at while driving home from work and realize that I need to leave the house fifteen minutes earlier than I had planned because I need to allow time to stop and pick up a bottle of wine.

Fighting habits to change another habit
Fighting the habit of immediately going to some kind of entertainment or distraction as soon as our brains are available takes some doing, and requires a bit of mindfulness itself. However, the payoff of using even a few spare moments a couple of times a day is greatly increased awareness and greatly improved ability to use the tools available to us to increase motivation.

Getting Back on the Scale After the Holidays

Just before Thanksgiving, I posted How Not to Blow a Diet Over the Holidays, which contained the best information I had to offer about holding to a difficult course of fitness and weight loss during a time of year crammed with distractions, temptations, and surprises. Toward the end of the post I said, “Today I weigh 182 pounds. I’ll update this post in early January to let you know how it came out for me: I expect to have lost at least a few pounds.” Was my prediction sound? And just how useful did I find my own recommendations?

What worked
Well, my rash declaration definitely helped me focus my attention and reminded me to use the best knowledge I have. (After all, just knowing something isn’t the same thing as making active use of the knowledge), and the self-motivation skills I’ve been researching and writing about seem to have done the trick: my scale this morning tells me I weigh 177, five pounds less than I did a few days before Thanksgiving. I’ve lost roughly a pound a week over that time, most of it in the beginning of December, and am very close to my goal fitness level. (Exactly how close, I can’t be sure, as I’m not aiming for a number on the scale, but instead for a level of visible fitness.)

Did my pre-Thanksgiving strategies help me? Absolutely. I made a point of bringing food I could eat to celebrations and meals, planned what to eat ahead of time (including limits), took special care to track what I was eating, and talked freely about what I was doing to get support and to increase the potential rewards of sticking with it.

Unexpected complications
So did my own pre-holiday advice eliminate all trouble for me? Definitely not. The two problems I wasn’t expecting seem obvious in hindsight, but when I was making my plans, all I was worried about was the food that would be available to me.

The first of the surprise problems was time for exercise. I generally try to exercise as close as possible to every day. Over the holidays, there were a number of days when I would be with friends or family in all of my available time, and the idea of getting everyone up after Christmas dinner to go for a family run somehow didn’t seem very appropriate to me. Also, my habit of taking 3-5 Taekwondo classes a week was interrupted by holiday closures of the dojang (Taekwondo gym). So I squeezed in exercise when and where I could, more than once getting on the elliptical trainer or doing home Taekwondo practice well after 10:00 at night. In future, I’d want to plan better for these scheduling challenges, probably getting in some morning exercise instead of following my usual evening schedule–but I will also know to expect that I’ll get less exercise over the holidays, and to a limited extent, that’s OK with me.

The other problem I faced was a one-two punch: I would arrive home tired (though cheerful) after having eaten at irregular hours and spent the day with family or friends. I don’t know about you, but for me the combination of being tired and being off my normal eating schedule is a very bad one: it tends to make me feel hungry and inattentive, which means I’ll often just take whatever I think of first and eat it–hardly a recipe for weight loss success. A day like this broke my winning streak of keeping under 1700 calories a day and logging everything I ate, which had gotten up to 42 interrupted days. I’m now in the early days of a new winning streak, and have high hopes that it will carry me across my personal finish line as I rack up the days.

One good holiday season may be the most I’ll ever need
As I write this and do my best to extract knowledge for future (an example of keeping a feedback loop), I’m realizing that if all goes well, it’s very, very likely that when the 2010 holidays come around, I’ll have been on maintenance for quite a while, and while I’ll need to continue to be careful, I won’t need to be nearly as careful as I am now. In other words, losing weight over this past holiday season together with continued effort may mean I’ll never have to be quite so careful over the holidays again. Even if I had done no better than maintain my weight during that time, the same result would probably apply. For many people who are getting in shape, one really successful holiday season may be the make-or-break period for the entire process.

5 Ways to Strengthen a New Year’s Resolution

In recent articles I’ve posted about choosing a New Year’s resolution and why New Year’s resolutions often fail. Now that 2010 has begun, here are 5 ways to make a New Year’s resolution stronger.

1. Schedule a regular time to think about it
New goals can tend to get shoved out of the way when things get busy or complicated. To make sure that they always come back into the spotlight, it’s important to take time to think, talk, or write about that goal on a regular basis. This kind of attention helps encourage problem-solving and makes more opportunities to reflect on and reinforce the kinds of behaviors that will support the goal.

2. Set waypoints
If your new goal is a long-term one, getting to the vision you have for yourself may be a long, challenging trek. Setting waypoints makes goals more immediate and rewarding. For example: if you’re decluttering your house, make each room a goal of its own, the entire focus of your attention until it’s done. While working on that room, you deliberately give yourself permission not to worry about the rest of the house. It’s a lot easier to come to grips with organizing a room than organizing a house, and worrying about the whole thing at once will only get in the way of the large job at hand.

3. Read and learn
Find books, online forums, blogs, in-person groups, magazines, articles, or any other resource that will help you learn how to pursue your goal better, or even just inspire you to keep pursuing it. Learning more about your goal gives you more power to move toward it, keeps it fresh in your mind, and often provides a vision of what things might be like as you see more success.

4. Be prepared for a few failures
If habits were the kind of thing we could just switch off, there would be no need for willpower. Trying to change a bad habit, adopt a good one, or make regular progress to achieve something challenging is difficult and is likely to involve some setbacks now and then. If and when these come, unless you’re defusing a bomb or building a card house, all is not lost. It will help enormously to step back and try to recover soon from a problem rather than saying “Oh, I blew it–now it doesn’t matter what I do.” Failure is a normal byproduct of success, and a lost battle isn’t the same as a lost war.

5. Stay inspired
Taking on anything challenging means that there will be times when you don’t feel like working on your goal and are faced with the choice of pushing ahead or giving up. At these times, it makes a real difference if you’re in touch with why you’re doing what you’re doing and have kept your enthusiasm for it alive. Visualize what things will be like as you make more progress; review the things that draw you toward your goal; reflect on past accomplishments; explain to friends or family why you’ve chosen the path you have; or do anything else you can to keep yourself inspired. Inspiration does not automatically create willpower, but it certain does help fuel it.

Why Do New Year’s Resolutions Fail?

In many past and contemporary world cultures, the beginning of a new year has been a time to repent old mistakes, reflect on choices, and aspire to better things in future. Our own tradition of New Year’s resolutions reflects this. Unfortunately, our tradition of failing to meet our New Year’s Resolutions is almost as strong as our tradition of making them. Why?

There are 4 key problems with the way New Year’s resolutions are usually made. Avoiding these problems can transform what might otherwise be nothing more than a well-intentioned gesture into a personal victory.

1. Only make a New Year’s Resolution if you’re not in the middle of another life change
If you’re already working on fixing your financial habits, don’t try to take on weight loss or learning French or organizing your files at the same time. Every change in habits or substantial project requires attention and focus. Trying to spread that attention and focus too widely typically brings all of the efforts down, because in this situation, there’s not enough brain time to fully support any one of them.

2. Make only one New Year’s Resolution
This is another part of making sure you can focus your attention: to make real progress, hold yourself to one new goal at a time.

3. Plan immediate steps, not just long-term ideals
While it’s important to understand your ultimate goal, it’s also important to define what your first steps will be toward achieving it. A goal of “Write a novel” or “expand sales into the northwestern states” is so large and complex that thinking about trying to achieve it directly is overwhelming and tends to sap motivation. It’s much more effective to focus on what the very first steps to achieving the goal might be, like choosing a novel premise from a list of book ideas or researching demographics for target markets.

4. Set aside a regular time to refocus and do feedback
Any attempted change in habits or push to accomplish a project will falter and fail unless your attention is brought back to it on a regular basis. With some projects and responsibilities, like taking care of a baby, you’re naturally prodded to not forget. On most, though, keeping attention focused means setting aside time–preferably at least a couple of times a week–to review progress so far and plan ways to stay on track and improve.

Our New Year’s Resolutions are traditionally made regardless of what else we’re doing in our lives, in bunches, with only large goals in mind, and without specific plans for follow-through. By bucking this trend and carefully nurturing one new goal at a time with specific, short-term steps and regular feedback, we can participate in the tradition of making New Year’s resolutions without participating in the tradition of  failing to keep them.

The Six Basic Requirements of Self-Motivation

building blocksIf you’re a regular reader of The Willpower Engine, you may be wondering by now what purpose it’s supposed to serve to keep reading new ways to break down self-motivation into one simple concept or another. In one article, I say that willpower is exactly like owning a dog. In another, I say that willpower is a matter of thinking more of the right things and less of the wrong things. And so on.

There is a point to these different perspectives, even though each is a simplification, because each one comes at motivation from a different perspective. The point is that it’s much easier to find and fix the problems with our self-motivation if we keep examining it from different angles. So for today’s article, here’s another way to look at self-motivation: do your self-motivation efforts have all six of these basic requirements?

Direction
In order to motivate ourselves, we need to decide what exactly to motivate ourselves toward. That is, we have to have a clear, attainable goal that tells us what we want to achieve.

Knowledge
Once we see where we want to get, it’s essential to understand what steps are needed to get there. Someone who’s trying to organize needs to learn organization techniques. Someone who’s trying to lose weight needs to learn how much they should be eating each day and how to exercise effectively. Someone who’s trying to renovate a house needs to know how to put up wallboard.

Desire
We are very, very unlikely to be successful in achieving goals we don’t care about, for fairly obvious reasons. It is possible to start caring about a goal (for instance, by carefully considering the benefits), but the self-motivation machine groans to a halt when it runs out of passion.

Time
Pursuing a goal means devoting time to it, and if a person hasn’t been pursuing that goal already, the time needs to come from some other activity. In order to pursue a goal successfully, therefore, it’s essential to carve out time to do that and to know what to do less of in order to free up that time.

Effort
Even if we have a goal, know what needs to be done to achieve it, desire the goal, and set aside time for it, it will not do itself. At a certain point it’s necessary to make a decision to put out effort. Sometimes this is easy, especially if desire has been stoked up. At other times it requires a conscious resolution, saying to ourselves, “OK, now it’s time to put on my sneakers and run.” or “That pile of papers isn’t going to file itself! Let’s get started.”

Lastly, like a plant that withers and dies without water, goals weaken and get forgotten if they’re not regularly showered with attention. All this means is making a resolution to turn the mind to the goal on a regular basis. One very effective approach to regular attention is a feedback loop. An even more powerful (but more labor-intensive) approach is decision logging.

And that’s it. The reason there’s so much information on this site is that none of these six requirements is always simple. Sometimes it’s hard to choose the right goal, or to know the best way to pursue it once chosen, or to find the time or ignite the desire or to make the effort or to focus the attention. Yet anyone who does all six of these things will make meaningful progress toward their goals: there’s no inborn talent for motivation, no secret ingredient, and no insurmountable barrier. Which is a good thing: just doing these six things takes work enough!
